From Turing Test to Agentic AI
Definition
The arc of AI development runs from “can it pass for human in conversation?” (Turing, 1950) to “can it complete work autonomously across tools and contexts?” (agentic AI, 2025–). This shift changes the fundamental leadership question from “what can AI simulate?” to “what can AI do?”
The Arc
1950 — The Turing Test. Alan Turing proposed a test of machine intelligence: can a machine hold a conversation indistinguishable from a human? For decades, this defined the ambition. The question was whether AI could seem intelligent.
2017 — “Attention Is All You Need.” A paper published by Google Brain researchers introduced the Transformer architecture. It replaced sequential word-by-word processing (RNNs, LSTMs) with self-attention — the ability to look at every word in a sentence simultaneously, understanding context at scale. This became the technical foundation for all modern large language models: ChatGPT, Claude, Gemini. The core breakthrough was parallelization: training on vast data across thousands of GPUs simultaneously, without the sequential bottleneck of earlier models.
November 2022 — The mainstream turning point. GPT-3.5 launched as ChatGPT. Within weeks, it reached 100 million users — the fastest consumer product adoption in history. The question shifted from “can AI pass a conversation test?” to “what does this mean for work?”
2025–2026 — Agentic AI. Models now take action. They browse the web, write and run code, manage files, make bookings, coordinate across systems. They do not only answer — they plan, execute, adapt, and report back. The Turing Test is no longer the frontier. Autonomy Levels for AI Agents is.
Why the Shift Matters for Leaders
The Turing Test was a question about intelligence. Agentic AI is a question about delegation. The leadership implication is not “is this AI smart enough?” but “how much autonomy should I give it, in which contexts, under what oversight?”
When AI was a tool that answered questions, the leadership decision was: use it or don’t. When AI is an agent that takes action, the leadership decisions multiply: what can it access, what can it decide, who reviews it, who is accountable if it is wrong?

- Where your organization is still thinking about AI as a “question-answering tool” while it is already capable of acting as an agent
- Where agentic capabilities have been deployed without corresponding governance decisions
- Where the shift from “co-pilot” to “autonomous teammate” will require workflow redesign, not just tool adoption
