Context as Differentiator
Definition
The same AI tool produces generic output for organizations that feed it generic prompts — and distinctive, high-value output for organizations that wrap it in rich, specific context. Context is the primary source of differentiation in an AI-enabled world.
The Mechanism
LLMs fundamentally operate by predicting patterns from existing training data. When every organization uses the same model and provides the same level of context, the outputs converge. Differentiation disappears.
The differentiation variable is not the model — it is the quality of context wrapped around it:
- Specific examples of good and bad outcomes from this organization’s history
- Proprietary domain knowledge and judgment rules
- Vocabulary, standards, and decision principles specific to the team
- Feedback loops that teach the system what “good” looks like here
- Access to distinct internal data competitors do not have

Why Generic AI Underperforms
Three common failure modes when context is absent:
1. Generic prompts → generic output. A leader who asks an AI tool “What are the best practices for performance management?” receives the same answer as every other leader with the same tool. The output is broadly accurate and specifically useless.
2. Missing constraints. A model does not know that a proposed solution violates a regulatory requirement, a relationship constraint, or a political reality inside the organization. Without that context, it produces technically correct but organizationally wrong answers.
3. No quality calibration. Without examples of what “excellent” looks like in this specific domain, the model cannot distinguish between good and adequate output. It produces the statistically most likely answer, not the organizationally best one.
Building Context Advantage
Context advantage is built deliberately, not by default:
- Capture tacit knowledge — convert what experienced people know into structured, queryable knowledge that survives their departure
- Build feedback loops — create systems where AI output is evaluated and corrected so the system learns the organization’s standards
- Protect proprietary data — understand what data signals you have that competitors do not, and build AI systems that use them
- Train on specifics — use real examples, real decisions, and real outcomes rather than generic frameworks
What to Pay Attention To
- Where AI output is good in general but not useful in the specific context your team operates in
- Where the value of an experienced person is largely context they carry in their head — not in any system
- Where your organization’s most distinctive knowledge is most at risk of being lost or underused
- Whether your AI investment is in tools (above the waterline) or in the context layer that makes them work
